fix(runtime): stop the chown storm from starving claims, and savepoint the PM journal auto-record
Claim-shaped verbs were failing 7/7 (claim_review) and 6/6 (claim_doc_task) as silent 120s FlowVerbTimeout 504s on the NAS: the per-claim ownership repair walked the whole clone issuing two stat syscalls per entry (chown_ms 39502 vs git_ms 8 in the live log), several passes stacked per claim, and the claim transaction held the task row the whole time — so concurrent writers queued behind it into the 60s lock_timeout. The walk now does one stat per entry shared by the chown-skip and chmod-skip checks, and a .git/roboco-owned sentinel (worktree-aware via _resolve_clone_root, written only after a zero-failure pass) skips the walk entirely when the tree is already agent-owned. Every root-side git write invalidates the sentinel BEFORE its subprocess runs — GitService._run_git for scope != none, plus the three raw-subprocess paths inside WorkspaceService the adversarial pass proved bypass it deterministically on the common respawn shape (_worktree_git for mutating verbs, _fetch_branch_ref, _fetch_origin_best_effort) — so a live marker can never vouch for files a root write is about to create. One of those queued writers was the PM journal-decision auto-record: its INSERT hit the lock timeout, _ensure_pm_decision's catch-all swallowed it without rollback, and the poisoned session blew up escalate_up with PendingRollbackError (live incident). The helper's try body now runs in a savepoint — one fix covering all seven PM verbs that route through it — verified empirically against real Postgres in both directions: the failure path leaves the session healthy and the task object readable, and create_entry's internal commit inside the savepoint drains the transactional outbox exactly once. |

fix(lifecycle): stop PMs re-claiming tasks out of the closure queue — kills the i_will_plan review loop
A cell/main PM's i_will_plan could legally re-claim its own task from awaiting_pm_review (a CLAIM_RULES edge added for post-respawn recovery), resetting the task to in_progress and re-running submit_up -> pr_pass -> awaiting_pm_review forever: one Sentinel conventions child looped eleven full laps in four hours (14 reviews on one PR, 37 agent spawns) while its root's closure check fired eighteen times and the Main PM could never close anything. The claim edge is gone from every table that carried it — CLAIM_RULES, the claim ActionSpec's source statuses, the StatusTransition row, the service-layer _ROLE_CLAIM_STATUSES twin, and the legacy enforcement shim's operational-edge/role-gate entries (left divergent, it would be the same silent two-table drift that produced this bug). The respawn case the edge existed for is now served properly: _handle_pm_reentry gained a third contract — a PM calling i_will_plan on its own awaiting_pm_review task gets a steering envelope (no claim, no state change) pointing at complete/request_changes, and give_me_work's next hint for that status says the same instead of steering back into i_will_plan. The no-transition review-claim path and the pm-review dispatch prompt were already correct and are untouched, so closure still converges through them. A new bidirectional test asserts CLAIM_RULES and _ROLE_CLAIM_STATUSES stay identical per PM role (the old comment claimed a sync test existed; it checked one direction only). Lifecycle artifacts regenerated; the parity suite's three unshaped session mocks fixed, zero AsyncMock warnings remain. |

fix(notifications): stop tick-wide row locks + poisoned-session swallows behind the PendingRollbackError 500s (#743)
* fix(notifications): release re-escalation row locks per row; stop swallowing DB errors in notify_get The re-escalation sweep ran one tick-wide transaction, so each CAS claim's row lock was held across every remaining delivery until the single commit — a concurrent mark-read UPDATE on a claimed row starved into the 60s lock_timeout. The sweep now commits per row (claim commit releases the lock before delivery and makes the burned slot durable), re-fetches each row by snapshotted id so one row's rollback can't expire the rest of the tick, and savepoints each recipient's delivery. notify_get's bare except swallowed the resulting LockNotAvailableError into a false "notification not found" and returned a poisoned session to the commit-at-send middleware, which blew up with PendingRollbackError; it now catches only the two domain outcomes. defer_after_commit's listeners fire on SAVEPOINT release too, which would have drained deferred telegram/bus work before real durability — they now skip savepoint boundaries via get_nested_transaction() (the root get_transaction() is non-None inside the listener even at a real commit). acknowledge_for_recipient's Redis dedup-clear moved before the flush so the row lock never spans a Redis round-trip. The five best-effort CEO-notify swallows that persist notification rows are savepointed. * fix(services): contain swallowed best-effort DB write failures instead of poisoning the session Sweep of the same class as the notify_get incident: broad except-Exception handlers that swallow a failure whose try-body writes through the shared session leave the session rollback-pending, and the verb/request then dies later with PendingRollbackError at commit-at-send. Confirmed-dangerous sites now run the write inside a savepoint (safe since defer_after_commit skips savepoint boundaries): ceo_approve's verified-stamp, completion/pitch/postmortem-style CEO notifies, _inherit_upstream_base, _link_commit_to_task (covers every commit route), board-program LEARN records, the QA/PR-gate/PM-merge verified-stamps, and the documenter->PM handoff. _ack_pending_wake_notifications gets the same treatment so a wake-ack failure can't fail the A2A read. telegram_inbound's per-update loop and intake confirm roll back explicitly instead (their success paths commit mid-flow, so a savepoint doesn't fit). A swallowed savepoint rollback fully expires any ORM object mutated inside the block, and the next attribute read raises MissingGreenlet — strictly worse than the original bug. The two paths that keep using the object after the swallow (doc handoff's envelope build, base inheritance's claim continuation) refresh it in the except path; regression tests run against a real session and were verified to fail with the refresh reverted. * test: shape mocked session.execute results so sync accessors stop leaking unawaited coroutines An AsyncMock's auto-created children are themselves AsyncMock, so production code that correctly awaits session.execute() and then calls sync accessors (.scalars().all(), .scalar_one_or_none()) on the result was silently collecting unawaited coroutines in 22 test files — 80 RuntimeWarnings per unit run, and in test_flow_soup_guard one mock raised a real TypeError that a coincidentally-matching invalid_state envelope masked. Each affected fixture now returns a plain MagicMock shaped like a real Result. * fix(db): bound lock waits and idle transactions so a parked coroutine can't wedge the pool 2026-07-29 production incident: verb/evidence handlers and background dispatch coroutines held an open DB transaction across minutes of git subprocess work and asyncio lock queues (per-workspace ensure locks). Early writes in those transactions held tasks/agents row locks, every other write convoyed behind them, and blocked statements camped on pool connections until all 30 were waiters — 1000+ QueuePool timeouts per hour, one transaction open 1h20m. Two layers: - get_engine now passes asyncpg server_settings: idle_in_transaction_session_timeout (default 120s) kills any session parked mid-transaction on non-DB work, releasing its locks and pool slot; lock_timeout (default 30s) makes a statement queued on someone else's row lock give up instead of holding a connection for the wait. Both env-tunable (ROBOCO_DATABASE_IDLE_IN_TRANSACTION_TIMEOUT_MS / ROBOCO_DATABASE_LOCK_TIMEOUT_MS), 0 disables. Alembic runs its own sync engine and is untouched; best-effort writers (proactive-context injection) already swallow errors and now fail in 30s instead of camping for an hour. - ContentActions.evidence commits the request session before its fetch/diff git work, so a multi-minute evidence call no longer pins a pool connection for the duration (expire_on_commit=False keeps the loaded task usable; later reads reopen a transaction on demand). fix(board): nothing_to_propose exit for Board Program explorers + PR checks on slave-based PRs (#712)
* fix(board): give Board Program explorers a nothing_to_propose exit Every propose_* verb requires at least one item, so an explorer that legitimately found nothing — Barfly with no worthwhile X conversations, Coroner with no autopsy subject — had no way to close its exploration task. It declined, called i_am_idle(), and the task stayed PENDING forever: the dispatcher re-matched it every tick and respawned the board agent (~$0.61 a spawn, ~3 per 5-minute respawn-breaker cooldown window, indefinitely), and BoardProgramEngine's one-open-cycle dedup wedged that whole program shut, since the ledger row only closes once its exploration task goes terminal. nothing_to_propose(task_id, reason) is the explicit exit. task_id is required rather than inferred: one explorer role owns several independently-cadenced programs (head_marketing owns six) and each assigns its exploration task to the same agent, so several are open at once by design and guessing "the caller's oldest" completes the WRONG cycle — stamping its reason onto an unrelated program's ledger while the task actually being worked stays wedged. Resolution validates the named task exists, carries a registered program source, is assigned to the caller, and is non-terminal, then gates on the program's declared explorer role from the registry, so a program registered later needs no edit here. The reason lands on board_program_cycles (migration 089) and renders into the next cycle's LEARN context, replacing a bare "proposed 0, approved 0" with why. That write runs in its own savepoint: it flushes on the same session as the completion, and a bare try/except around a same-session flush leaves the transaction pending-rollback, so a DB blip there would discard the completion at the post-response commit while the verb reported success. All fourteen exploration prompts offer the exit, pinned by a registry-parametrized test that fails when a future program is unwired. * ci: fire PR checks on slave-based PRs, not master alone All five gating workflows declared `pull_request: branches: [master]`, but every fleet PR targets slave — cell->root, root->slave, and the CEO's own. So `pull_request` never fired for any of them, and their only coverage was the `push` trigger, which is gated on branch PREFIX (feature/bug/chore/docs/hotfix). A branch named anything else got zero checks — not a red run, an absent one — and a PR with no required check present merges on a false green. PR #711 shipped that way on a `fix/` branch. Basing on the branch a PR merges INTO rather than what its head is named makes coverage independent of branch naming, so a non-conforming prefix can only ever cost the redundant push run, never the whole gate. The same five also omitted slave from `push` (ci.yml aside, which added it for the release gate's fail-closed CI read), so the panel suite, both CodeQL analyses, and the e2e smoke never ran on the trunk master is cut from. --------- Co-authored-by: Renn F <rennf93@users.noreply.github.com> |

feat(board): materialize program items as Main-PM roots, make reports actionable (#711)
Two coupled gaps in the Board Program output path. Approved items were created unowned and in BACKLOG. Nothing dispatches BACKLOG, and once activated a cell PM claimed the parentless task as a root, where _cell_pm_complete resolves its merge target through resolve_parent_branch — which for a parentless task falls through to the project head rung. The result was a cell branch merging straight into the trunk, bypassing the Main-PM root, the root->master PR and the CEO gate (live: PRs #703 and #704 both targeted slave directly). All eight materializers now create a PENDING, main-pm-assigned root with team=Team.MAIN_PM, matching what approve_and_start does for an intake draft. The team is load-bearing, not cosmetic: _next_hint_pr_fail, _deliver_pr_fail_to_owner, delegate's wave-chain dispatch and the PR layer label all key on it, and a cell-teamed root drops the 'do NOT re-submit the root' steer that exists because of PR #138's infinite pr_fail loop. The item's own cell survives as a delegation hint in the description, which is what the Main PM's briefing renders. Periscope, Sentinel and Coroner produced artifacts with no way to act on them — three panel surfaces carried explicit 'no approve/reject UI' comments while each item already held a machine-readable suggested action. They now have per-item approve and dismiss, modelled on the roadmap queue: idempotent per item, CEO-gated, deep-copy-before-mutate so SQLAlchemy's dirty check still fires, and every decision recorded through record_decision so it reaches the next cycle's prompt. Approving materializes through the same corrected Main-PM-owned path. Target project resolves to each engine's own existing anchor — RoboCo's project for Periscope and Sentinel, the incident's project for Coroner — and fails with a clean invalid_state naming what is unresolvable rather than guessing at a repo. Board Program LEARN context, ruff 0.16, and verb-rejection observability (#700)
* fix(board): LEARN decisions name the item, not its per-cycle index A cycle's reject reasons are rendered into the NEXT cycle's exploration prompt, but the ref recorded alongside each reason was the item's stored id (item-0/item-1) — a per-cycle index that means something different every cycle and appears nowhere the explorer can resolve. The reason survived the loop; what it was about did not. Record the item's title instead, via a shared learn_ref() helper (falls back to the id when title-less, and reads target_task_title for Scales, whose items name the live task they mutate). * chore(lint): satisfy ruff 0.16 — keyword-only signatures and markdown formatting The dev toolchain resolved ruff 0.16.0, which stabilises PLR0917 (too many positional arguments) and formats python code blocks inside markdown. Both fired repo-wide and neither had anything to do with the code they flagged. - 36 signatures gain a `*` so their tail arguments are keyword-only, and the 104 call sites that passed them positionally are converted. mypy was the safety net for the static ones; the full suite caught nine more that only bind at runtime (the MCP tool functions, whose real callers already pass named JSON arguments). - 28 markdown files reformatted by 0.16's code-block formatter. - One RUF036 (`None` mid-union) autofixed in the GitLab provider. * fix(gateway): log the reason when a verb rejects A rejected envelope rides an HTTP 200, its body is never logged, and there is no trace table — so in the access log a verb an agent could not satisfy looks identical to one that worked. On 2026-07-25 four Board Programs (Periscope, Sentinel, Scales, Barfly) each POSTed their propose verb three or four times, persisted nothing, and left their exploration tasks PENDING; the reason was unrecoverable afterwards, from the logs or from the agents' own transcripts. Log error/message/remediate/missing plus the calling agent at envelope_to_response — the one chokepoint every v1 flow and do route returns through. * feat(board): Pest Control — the first project-scoped Board Program The Product Owner hunts latent defects (what the org records but nobody reads): a weekly cycle — accelerated off-schedule when the trailing-7-day rework rate crosses pest_rework_threshold, with the cheap dedup/scope gates evaluated before the metrics queries — opens one held exploration task against the least-recently-explored opted-in project (deterministic round-robin; opted_in_projects gains a stable ORDER BY), with server- assembled evidence in the spawn prompt (rework hotspots, recurring-findings and waived-minor ledger aggregates, all capped) plus prior-cycle LEARN context. The PO calls the new PO-only propose_bug_hunt verb once: ≤5 items, evidence required per item, targets validated against pest_control participation. CEO decides per item — approve materializes a BACKLOG task (source pest_control, never auto-starts), reject records the reason; both feed the LEARN ledger by exploration task id; all-terminal completes the cycle. One registry (foundation/policy/board_programs.py) + one BoardProgramEngine +
one orchestrator loop replace the bespoke roadmap/spotlight loops, behavior-
preserved: same sources, dispatch routing, one-open-cycle dedup (ledger rows
auto-close when their exploration task goes terminal, so x_feature's
complete-at-propose flow can't wedge), and live per-program interval
overrides with the tick capped at 1h.
program_armed() is the single arming chokepoint: the settings-store
board_program.<key>.enabled override when present, else the legacy flag —
routed through BoardProgramEngine, RoadmapEngine.run_cycle, and XEngine's
spotlight gate, so the panel toggle can never be a silent no-op against a
legacy boot flag.
LEARN: board_program_cycles (migration 087) accrues per-item CEO decisions
(exact attribution by exploration_task_id where the caller holds it) and
feeds the last closed cycles back into both exploration prompts. The
strategy engine's idle signal now opens a roadmap cycle (enabled+dedup
respected) instead of only nudging.
Per-project scoping (migration 088, projects.board_programs, dual polarity):
plain keys opt a project INTO project-scoped programs; "!key" opts it OUT
of an org-scoped program's outputs (default eligible — parity). Enforced at
propose_roadmap (names the excluded project) and defensively at materialize;
validation rejects unknown keys and meaningless polarity both directions.
API: GET /api/board-programs + POST /api/board-programs/{key}/run-now
(CEO-gated); settings keys for both migrated programs.
* feat(panel): Board Programs card + per-project program controls
Business page gains a Programs tab: per-program rows (role, trigger, scope,
open-cycle badge), enabled switch on the settings-store key, Run now
(disabled while a cycle is open). The edit-project dialog gains the
program controls next to the CI-watch/video toggles: participates-in
checkboxes for project-scoped programs, excluded-from checkboxes for
org-scoped outputs.
* test(board): full-gate hermeticity — mypy casts + shared-DB purge fixtures
make quality runs one pytest process over all suites against the shared
persistent DB: integration collects before unit, so the board-programs API
test's committed run-now state (settings-store overrides, an open cycle row,
its board_roadmap task) poisoned 13 downstream unit tests that pass in
isolation. The polluter now purges its own committed state in fixture
teardown, and the four consumer files get an autouse per-test purge
(board_program.% settings keys, ledger rows, open exploration tasks) so
they are hermetic regardless of collection order. Also the four
cast("UUID", ...) sites the tests-scope mypy run requires.
* feat(panel): re-home per-project program controls onto the settings page
Wave C deleted the edit-project dialog these controls originally landed in;
they now live on the project settings page's budget/ops card next to the
CI-watch/video toggles — participates-in switches for project-scoped
programs, excluded-from switches for org-scoped outputs, dual-polarity
tooltips, order-independent dirty tracking. Nine makeProject test fixtures
gain the required board_programs field the rebase left behind.

The per-(agent, task) respawn gate never trips on it: the restored side is dispatched by _dispatch_claimed_without_agent, which consults no respawn counter at all, so one side of the round trip always has fuel regardless of the other's strikes — and even a tripped main-PM counter only stalls the task silently at blocked instead of surfacing the oscillation. - Strikes are counted task-scoped at the unblock() chokepoint (agent-agnostic; legitimate needs_revision rework never calls unblock, so it structurally cannot trip this), durable in the existing orchestration_markers column — no migration. - Progress between round-trips (commits / revision_count advancing) resets the count: real forward motion is not an oscillation. - On trip: the task is blocked with a HUMAN resolver (the budget-breach posture), both dispatchers stop respawning onto it, further unblock() refuses until an admin override clears the marker, and the CEO notification names both agents and the cycle count. - _notification_has_live_work now treats a HITL-blocked related task as no live work, closing the same loop for the admin-route escalation path. * fix(orchestrator): wire the oscillation trip to the dispatchers and make recovery reachable - TaskResponse serializes blocker_resolver_type: the dispatchers' HITL-blocked skip and the notification-path live-work check now actually fire over the wire instead of only against in-process rows. - The oscillation marker clears on every human transition out of BLOCKED (snapshot or not), and the human unblock route treats a tripped task as the requested intervention: clears the marker and proceeds, while the agent gateway verb keeps refusing. - The progress fingerprint includes the terminal-children count, so a coordination root whose children advanced between escalations resets instead of accruing toward a false trip. --------- Co-authored-by: Renn F <rennf93@users.noreply.github.com> |

fix(git): never discard committed local work in rebase_onto_base (#683)
The shared rebase primitive (dev sync_branch verb, PM/CEO rebase path,
submit-freshen, merge-conflict resolver) opened with fetch -> checkout ->
unconditional reset --hard origin/<head_branch>. The dirty-tree gate
protects uncommitted edits only; the reset silently rewound past every
committed-but-unpushed commit — and the commit do-verb never pushes, so
mid-rework a dev routinely has exactly that. The force-with-lease push
then republished the truncated branch as authoritative (the lease
matched the freshly-fetched, never-moved origin ref).
rebase_onto_base now classifies local vs origin/<head> post-fetch:
- behind/equal: reset --hard origin as before (origin loses nothing)
- strictly ahead: reset skipped — the rebase runs from the local tip and
the lease'd push publishes the previously-doomed commits
- diverged: a patch-equivalence probe (rev-list --right-only
--cherry-pick) first rescues the self-inflicted residue of a prior
rebase whose force-push failed (treated as ahead, self-heals on
retry); only genuine two-sided divergence returns a new
{status: diverged, local_only, origin_only} — no reset, no rebase,
no push, neither side silently discarded
- an absent local ref is recovered from origin (branch + checkout,
never reset)
Callers: the sync_branch verb maps diverged to an actionable envelope
steering to i_am_blocked (stash-preserved note included); the
submit-freshen hard-rejects it like conflicts; the merge-conflict
resolver already escalates any non-rebased/superseded status to the
CEO and degrades gracefully (pinned by test, no code change).
New real-git suite (bare origin + clone, no subprocess mocking)
asserts origin-side outcomes: ahead-publishes, behind-adopts,
diverged-refuses-untouched, absent-ref recovery, superseded,
conflicts, and wedge self-heal on retry via a rejecting pre-receive
hook.

Three root causes behind the Mini App/bot showing wrong numbers:
Pricing: glm-5.2 gets a grounded per-token rate (z.ai published pricing,
$1.40/$4.40/$0.26 per 1M, source+date in the table comment) so a GLM
fleet day stops reporting $0.00 for half a million tokens; ungrounded
Ollama-Cloud models render "subscription (untracked)" instead of a bare
zero (is_ollama_cloud_model, consumed directly by the cockpit). Side
effect, intended and documented: honestly-priced GLM now trips the
downgrade-only comparator for new qa/documenter complexity pins.
Display timezone: the cockpit bucketed days in UTC for a GMT+2 operator.
New pure foundation module display_time (resolve_zone/local_date/
trailing_dates/day_bounds_utc, DST-correct with tests for the 23h/25h
days) + ROBOCO_DISPLAY_TIMEZONE (IANA-validated, default UTC); the
cockpit's spend/velocity series bucket raw session/completion rows by
the display zone. The UTC-keyed rollup table and the main dashboard are
deliberately untouched.
Agent activity: AgentTable.status was never set to ACTIVE and
current_task_id was never written anywhere — "active: 0, working: []"
was structurally permanent. Every claim path now marks the claimant
ACTIVE with rollback symmetry (_finalize_claim for dev/PM claims,
_qa_or_doc_claim for QA/doc/PR-gate claims, pr_review_claim for external
review) and every release path clears it (pass/fail QA, pr_pass/pr_fail,
complete_review, advance-to-PM-review, reaper unclaim, voluntary
unclaim, reassign retarget, pool divert, admin transitions, unblock
restore-to-in-progress). The bot's /status shares the cockpit's fleet
derivation so the two surfaces can't disagree. Known ceiling, commented:
one current_task_id column shows a multi-root coordinator PM's most
recent claim only.
Drill: sonnet develop -> sonnet adversarial (refuted the original
chokepoint coverage claim; QA/doc/reviewer paths were unwired) ->
correction round (wired them all + restored a dropped assertion, deleted
a dead helper and the dead subscription_billed field) -> review.
* fix(db): post_update on AgentTable.current_task breaks the flush cycle
agents.current_task_id and tasks.assigned_to reference each other, so a
flush touching both rows — every claim now marks its agent ACTIVE — is
an instance-level circular dependency SQLAlchemy cannot topologically
sort. The e2e smoke's full verb paths (12 tests) hit it; the unit and
integration suites never flush both dirty rows with relationships
loaded. post_update emits the FK as a second UPDATE, the canonical fix
for mutually-referencing rows.
* fix(budgets): enforce only explicitly-set budgets — no per-TaskType defaults
The per-TaskType default cap table blocked an unbudgeted coordination
root one opus planning turn in ($1.50 PLANNING default vs. real
coordination spend) — a false positive by design the moment the fleet
runs a priced model. Budgets are now explicit-input only:
effective_task_budget_usd returns None for an unset budget_usd, the
budget sweep skips enforcement (and never prices spend) on None, and
the unblock re-check passes on None so clearing the budget field is
itself a valid resolution. The project monthly cap stays as the
explicit-input fleet-wide backstop. Panel copy tells the truth
("No cap" placeholder; empty = uncapped), and the TaskType default
table plus its resolver are deleted.

Now each notification carries reescalation_count / last_reescalated_at / reescalation_delivered_count (migration 079): first fire at expiry, then doubling intervals from 1h capped at 24h, hard stop after ROBOCO_NOTIFICATION_MAX_REESCALATIONS (default 5) with one permanent log carrying attempts-vs-delivered so 'seen and ignored' is distinguishable from 'route never worked'. The due/wait/capped decision is a pure function in foundation/policy/communications.py. Per adversarial review, the attempt slot is claimed by compare-and-set (UPDATE ... WHERE reescalation_count = :n) BEFORE delivery — the previous draft leaned on the 60s dedup window, which never engages for BLOCKER_ESCALATION (_LOOP_PRONE_TYPES excludes it), so concurrent sweeps would have double-delivered. A lost claim skips delivery outright. Legacy rows read as count=0 and keep today's first-fire semantics. 61 tests incl. a two-session CAS race and a real alembic upgrade/downgrade round trip. * feat(budgets): per-task and per-project cost budgets (flag-gated) tasks.budget_usd + projects.monthly_budget_usd (migration 080, chained on 079; adds ix_agent_spawn_sessions_task_id since both enforcement seams filter on bare task_id). Now: GitService._protected_branches_for(slug) (frozenset, stripped, fail-open to the hardcoded floor with a warning log) is unioned — never replacing, only tightening — into rebase()'s refusal set, the shared _delete_remote_branch_best_effort skip set (threaded through every caller: task cleanup, PR merge/close cleanup), and sync_task_branch, which now refuses to force-push a protected-named head (the dev-facing sync_branch verb path the HTTP-only fix would have missed). Matching is exact and case-sensitive; an empty list degrades to exactly the old hardcoded behavior, pinned by union-floor regression tests (master/main stay refused regardless of the project list). Panel: chips editor for the field in the edit-project dialog (add via Enter/comma, paste-splitting on comma-separated lists, dedup, clear-to- empty persists []) with an honest tooltip scoped to what is actually enforced. A mid-flight PR reviewer or Auditor that's stuck was unreachable — the CEO
had no way to DM them. Both roles now carry dm/read_a2a, so the CEO can open
a 1:1 and they can reply in-thread through the existing CEO-reply path.
Scoped deliberately: the Auditor stays a silent observer to its peers — it
gains no peer-initiation surface (can_a2a_direct routes it through
_check_auditor_a2a, which refuses every initiation target; it can only reply
inside a CEO-opened DM). PR reviewers keep their owning-PM scope. Intake and
Secretary stay excluded — they have their own dedicated chat pages.
NO_COMMS_ROLES drops to {prompter, secretary}; the panel's EXCLUDE_NON_DM_ROLES
matches. KB/docs updated so the 'auditor/pr_reviewer have no dm' claim isn't
left stale.
* test(a2a): smoke guard checks _NO_COMMS_ROLES, not a hardcoded 'auditor'
The dm() runtime guard no longer names the auditor (it now carries dm to
reply to the CEO); it refuses the canonical _NO_COMMS_ROLES set. Assert on
that set so the smoke test tracks the guard, not a stale role name.

which thread the task row's title one call deeper. Fixes the literal
'cell_pm' role string sent as an agent slug in the merge-conflict
notification. Tool-call examples like unblock('<uuid>') keep the raw id on
purpose — agents need it.

fix(gateway): root PR base resolves the project's env ladder, not literal master
A parentless root's PR base / merge target now resolves through resolve_parent_branch to the project's panel-configured head rung — submit_root passed a hardcoded 'master', which on a main-default repo made _ensure_base_on_remote silently create a spurious master branch and land the assembled root PR there. Literal master survives only as the no-project string-derivation fallback. |

Delegation detail-fidelity + PM-loop hardening (#541)
* feat(gateway): delegation detail-fidelity — details survive hand-off, both directions
Details thinned out at every delegation hop: a PM child task mapped to no
parent criterion was legal (coverage only surfaced at submit_up, after the
whole wave ran — a 12-subtask docs tree grew through 8 review rounds that
way, one child titled 'docs page and route wrapper' shipping only the
page), and QA could pass work on a gestalt read (a 4-scene video brief
shipped 3 scenes past every gate because the features existed only in
prose). Three chokepoint gates:
- delegate (down): every child must declare covers_parent_criteria
resolving against the parent's real acceptance criteria — no mapping or
an unresolvable ref rejects naming every offending child and the valid
criteria; the success envelope carries parent_ac_coverage
{covered, uncovered} so a wave-planning PM sees remaining gaps in the
same turn. Full coverage stays enforced at submit_up (waves stay legal).
- pass_review (up): mandatory criteria_verified — one {criterion,
evidence} entry per task AC, matched by the findings ledger's
id-or-exact-text matcher, evidence soup-checked and capped; rejects
naming the unverified criteria; entries render deterministically into
qa_notes as '[AC] <criterion> — verified: <evidence>' lines. The old
count-only ac_verdicts gate is superseded (arg kept for back-compat).
- video briefs (structured detail at origination): an enumerable feature
list (release highlights, or input_props.highlights carried onto a
reject re-author) becomes its own scene acceptance criterion, bounded to
the AC caps; a re-author without highlights carries the
feedback-addressed criterion instead.
Extracted findings.py's criterion matcher into shared unmatched_criteria /
uncovered_acceptance_criteria instead of duplicating it; criteria_verified
joins the WAF free-text exclusion set like findings/issues.
* fix(gateway): break the block/unblock wedge — four hardening fixes from the live PM loop
A cell task looped fe-pm/main-pm block/unblock for hours (10 cycles, 43
spawns): a transient GitHub API error resolving CI became an unwaivable
blocker finding whose own fix text said no code change was required, the
submit freshness guard then demanded a commit no finding called for,
escalate_up auto-blocked, and main-pm's correct recovery plan 422'd on
the approach length cap, degrading it to a bare unblock. Four fixes:
- pr_pass CI-unresolvable refusal is now explicitly transient-worded:
retry pr_pass shortly, do NOT pr_fail over a CI-status lookup error —
a platform blip is not a code finding
- submit freshness guard grants ONE unchanged-head resubmission per
head sha when the findings ledger has zero open rows (all addressed
without code changes) — stamped via the resubmit_unchanged_head
marker so the same head can never loop a second time
- unblock carries a flip breaker: block_flip_count marker, and at the
third flip a one-shot CEO notification flags the task as structurally
wedged (unblock itself still succeeds — the breaker signals, it does
not wedge recovery)
- i_will_plan's approach cap truncates at 800 chars instead of
rejecting — an over-detailed plan must never cost the PM its turn

Feature/video artifact verification (#537)
* fix(release): CI wait polls the prod rung; escape the header tooltip apostrophe get_latest_ci_conclusion defaults to the ladder's head rung, so wait_for_ci searched slave for a release commit that lives on master and timed out after 40 minutes with the run already green. The wait now passes the prod branch explicitly. Also fixes the react/no-unescaped-entities error that turned master's Panel CI red. * fix(panel,video): dead dialog triggers behind tooltips; dotted composition ids render HelpTip nested inside a Dialog/AlertDialog trigger puts the trigger's click handler on the Tooltip root, which renders no DOM — the agents Spawn item and the KB Reindex-All / Delete-index confirms were dead. Tooltips now wrap the triggers. The video renderer accepts interior single dots in composition ids (release-0.25.0) with '..' still unrepresentable, and propose_video refuses an unrenderable id at authoring time. * fix(dispatch): restart-safe PM review turns A leaf task in awaiting_pm_review had no periodic pickup: the closure dispatcher bailed on childless tasks and skipped PR-bearing review tasks as already-promoted, assuming the submit-time PM session was still alive — an assumption every restart breaks. The W7 fast path now rejects empty/trivial notes (its sole compensating control for the skipped journal gates), pushes the branch before the behind-base check, and pairs the local-gate fallback with the toolchain guard; the WORK_ALREADY_DONE prompt no longer promises a fast path to verifying tasks the gate routes elsewhere. build_collision_context now degrades gracefully at all three call sites instead of breaking the gate review, PM briefing, or collision-map route. |

W6: Telegram notifications bridge (V1) (#524)
* feat(gateway): reviewer/PM collision map (W5)
The collision surface (intends_to_touch / adds_migration / touches_shared)
is authored at delegate time, consumed once by SequencingService to wire
dependency edges, then never shown to a reviewer again. This surfaces it:
- Pure builder (services/gateway/choreographer/collision.py): for a task
under review, the surfaced siblings (same parent) that would collide —
file-overlap globs or a shared migration chain (both adds_migration) —
with the overlapping globs and a declared-vs-actual drift check. No
DB/IO; callers fetch siblings (one indexed get_subtasks query, mig 069)
+ actual files (git). Caps: 10 siblings, 5 globs.
- Evidence envelopes: collision_context block injected into QA
claim_review, PR-gate claim_gate_review (both carry real touched files
so drift is populated), and the PM i_will_plan briefing (no actual
files at plan time, drift omitted). Best-effort — a failure omits the
block, never breaks the verb/briefing. Empty block omitted (zero token
cost via _EVIDENCE_OMIT_WHEN_EMPTY).
- Panel: GET /api/tasks/{id}/collision-map (declared surface + sibling
overlap; no drift — the panel route resolves no workspace) + a Collision
tab on the task detail (8th tab). Mock-mode returns an empty map.
- docs/map added to the RAG auto-index dirs so the collision-map concept
is fleet-retrievable; skipped gracefully if the dir is absent.
19 new tests (15 unit on the pure builder + 4 integration on the route).
Gate green: ruff/mypy/xenon (module rank A)/pytest 13000/coverage 94.81%,
panel typecheck/lint/516 tests.
* [w6-telegram] Add Telegram notifications bridge (V1)
CEO-facing Telegram DM bridge, flag-gated off by default
(ROBOCO_TELEGRAM_ENABLED). Mirrors the X-credentials / X-client pattern:
- TelegramCredentialsTable (migration 073) — singleton Fernet-encrypted
bot_token + chat_id, all-or-nothing set/clear; API never returns plaintext.
- TelegramClient ABC / NullTelegramClient (no-op, configured->False, never
raises) / LiveTelegramClient (httpx POST sendMessage) / build_telegram_client
factory (Null when creds unset).
- /telegram/credentials CEO-only routes (write-only, guard-decorated).
- Best-effort _notify_telegram fan-out from the two CEO-notify producers
(notify_ceo_of_escalation, notify_ceo_of_completion) — guarded by the flag,
never raises into the producer, carries a panel deep-link when
panel_base_url is set.
- panel credentials card (2 fields) nested in the Telegram feature-flag row.
- panel_base_url + telegram_timeout_seconds config fields.
V1 scope only: credentials + flag + panel card + client + one-line fan-out.
Out of scope (V2): inbound commands, a TelegramEngine background loop, a
dedup ledger, a bus subscription.
* [w6-telegram] fix: slave mypy/xenon regression (product tests + helper extract)
Pre-existing on slave from prior session's merges — no PR's CI caught them
(squash merges don't re-CI the result; each branch was based on older slave).
- test_product: _product helper returned MagicMock -> list invariant error;
cast to ProductTable, move import under TYPE_CHECKING.
- test_usage: svc.session.execute (AsyncSession) has no call_args_list;
cast to MagicMock at the two call sites.
- product.progress_for_products: xenon rank C -> extract module-level
_project_to_products_map helper (repo pattern: helper-extract).

Wire the long-unwired mark_waived repo method to a new auditor-only flow verb waive_finding, severity-scoped to minor/nit (blocker/major must be fixed, never waived), requiring a note, with a task.finding_waived audit event and no task status change. Add the verb to the IntentSpec table (auto-derived into the auditor manifest), the flow_auditor route, and the flow_server MCP tool. Surface open review findings (cross-task, blocking-first) on the auditor dashboard via ReviewFindingsRepository.list_open_findings and a new findings field on AuditorDashboard. [sandbox-ext] Phase 3: parameter surface — schema + project field + verb override + cache-by-features
Migration 072 adds projects.sandbox_extensions (jsonb null): a per-service
extension/module map a venture declares up front (e.g. {"postgres":
["vector","postgis"],"redis":["search"]}). Additive + nullable so
existing opted-in projects stay byte-for-byte bare — no default set, opters
set the extensions they need explicitly (TimescaleDB out unless asked).
Project model validates the map against SANDBOX_ENGINE_FEATURES: unknown
service keys and unallowed features are rejected at the model boundary with
the allowlist named (plpython3u — superuser-RCE — excluded by construction),
empty feature lists drop to bare, order normalized + deduped. The allowlist
is the security containment, not privilege. Mirrors sandbox_services: not on
ProjectCreate, only Project + ProjectUpdate.
request_sandbox gains an extensions arg; _sandbox_features_scope unions a
per-call override with the project's standing set (trusted), bounds it to the
opted set + allowlist, rejects a non-opted service or unallowed feature with
the allowlist named in remediate — scope-first priority preserved by
rej_scope or rej_features. ensure_sandbox threads features through to
provision(); cache-by-features: a cached entry satisfies a new call iff
services are a subset AND every requested feature per service is already
cached — a feature superset re-provisions (rotates creds), mirroring the
services-superset case. available_extensions rides the evidence payload so an
agent doesn't guess what was activated.
Gate: ruff clean, mypy clean (9 modules), 51 tests pass (incl. migration
round-trip).

feat(gateway): carry intake technical depth down the chain + widen review coherence scope (#491)
Two structural issues flagged by the CEO:
1. Task technical-depth dilution — intake's rich analysis (file:line
targets, code examples, rationale) was getting lost as it traveled
umbrella -> root-subtask -> cell -> dev. The detail IS preserved in
Task.description; the dilution was in delegation (PMs re-authoring)
and the intake prompt not demanding depth.
Fixes:
- evidence_repo: ancestor_context_for_task walks the parent chain
(cycle-guarded, depth-capped 16, desc-clipped 1500) and surfaces it
as parent_context in the evidence payload, so a leaf dev finally
sees the upstream intake analysis instead of a bare title.
- evidence_builder: Task.description now rides in the payload;
EvidencePayload gains description + parent_context (omit-when-empty
so no null noise).
- orchestrator: _description_body (capped 4000) injects the
description into the dev spawn prompt + SessionStart briefing.
- role prompts (main_pm/cell_pm/developer/prompter): teach pass-the-
torch, don't-dim-it; prompter now demands file:line/code-examples
in the_work/notes (reconciled with the no-code-level-ACs-on-roots
rule). main_pm's brief-not-a-spec scoped: not-a-spec applies to the
solution only, facts forward verbatim.
2. PR-review/QA scope too narrow — they only checked the AC checklist,
not whether the change is coherent with project structure/intent.
Fixes:
- qa.md + pr_reviewer.md: Coherence & intent rule (intent via
description+parent_context, coherence with project patterns,
standards). Criterion-less major findings allowed for intent drift
(Finding.criterion is optional).
- parent_context + description wired into the gate/QA/inbound-PR
evidence builders (fail-open, logged).
Skipped per YAGNI: a technical_spec JSONB column (detail is already in
description) and a criterion_kind enum (criterion is already optional).
All gates green: ruff, mypy (1152), pytest (12883 passed, 94.82% cov),
xenon, vulture, bandit, pip-audit, deptry, alembic, import-linter,
foundation-check.

Now: interval defaults to 1 day; the cycle skips (with logged reasons) while a spotlight draft is still awaiting the CEO, and stretches to 3x the interval when nothing has shipped (CHANGELOG sections via the read clone) since the last spotlight activity — where activity is a materialized draft's seen_at or a completed exploration's updated_at, deliberately excluding the stale- cycle janitor's cancels. The HoM gains an explicit skip exit (propose_feature_spotlight skip=true + reason: completes the exploration, no draft, no seen-slug, still counts as activity), and its spawn prompt now carries the seen ledger WITH dates, what shipped since the last spotlight, and recently rejected drafts with the CEO's reasons — fresh-but-unspotlighted first. A standalone task (video/CI-watch/dep-update — no parent) and a child of a branchless coordination parent merge into the project default branch by design, but the protected-base guard refused every master/main base, hard-wedging their rebases into block/PM/respawn churn (hit live on the v0.19.0 video task). The rebase force-pushes only the task branch (with lease) and cannot write to the base, so the guard now refuses master/main only when it is mis-resolved: a branch-bearing parent exists or the parent row is missing/corrupt. The '-'-prefixed injection guard stays unconditional. |

The coverage gates had no vocabulary for criteria only the root itself can satisfy (the supersede PR from feature/main_pm/*, closing the contributor's PR): once a Main PM declared coverage for the legitimate cell criteria, the idle gate demanded a cell for the impossible ones too, so they got pushed into a cell task and the cell PM (correctly) escalated. declare_coverage now accepts the PM's own task: self-declared criteria count as claimed for the idle gate and satisfied for the roll-up (the roll-up actor is their owner by construction), surface as claimed_by=root in the briefing, and both PM prompts say to never hand a cell a criterion it cannot satisfy inside its own cell. A live task burned 5+ hours because every exit was locked. unclaim now works from verifying and needs_revision (service guard + lifecycle edge); the circuit breaker and the i_am_done push-failure remediate name the working chain ending in unclaim(); sync_branch(stash=true) clears the DIRTY_WORKSPACE dead-end (pop-conflict preserves the stash); blocking a task QA already owns now says to idle instead of listing states; the orchestrator auto-block logs real errors and skips states where blocking is meaningless instead of force-blocking them. declare_coverage (cell/main PM) retroactively stamps parent-AC refs on a child that implements them -- closing the roll-up deadlock where the declaring child was cancelled and its re-delegated replacement completed the work uncredited. Spawn now only injects a marker env naming the available services plus a briefing line; sandbox failures can no longer refuse a spawn. Pass the already-computed agent_uuid in the three args lists instead. * fix(gateway): include remediate in gateway.rejected audit details Conventions-gate rejections carry the offending file:line listing only in the envelope's remediate field, which the audit row dropped -- ops logs showed just the violation count with no way to see what blocked. * fix(gateway): return envelope on do/commit git failure A GitError from the commit verb propagated to the generic middleware handler, so agents got a raw error blob with no remediate/next. Phase B — conventions split (migration 068): - New nullable tasks.constraints Text column; _attach_baseline_constraints now writes the ## Constraints block there instead of appending to description, so description is the human-authored instruction only. The conventions still reach the agent independently at spawn via the ambient block, so agent correctness is unaffected. - TaskResponse / Task model / panel Task type carry constraints; panel shows a read-only Constraints card. Field is optional on the TS type (backend returns null for flag-off / pre-migration rows). Tests: 5 new gate unit tests, 7 schema tests, 3 AC policy tests, 3 e2e smoke scenarios; 4 baseline-constraints integration tests updated. ruff/mypy/xenon clean; 10026 unit+foundation+e2e green; panel typecheck clean. Construct SubTaskCreate directly; the typed model raising ValidationError IS the boundary the rejection tests assert. * fix(deps): drop unused python-jose — clears PYSEC-2026-1325 (ecdsa, no fix) CI's pip-audit went red on a freshly-published advisory PYSEC-2026-1325 against ecdsa 0.19.2 (no fix published — 0.19.2 is the latest). ecdsa is a transitive dep of python-jose, which is a DIRECT dep of roboco but is NOT imported anywhere in roboco/ or tests/ (grep-verified). The actual JWT path uses PyJWT (import jwt) + fastapi_users.jwt, not python-jose. So python-jose is a dead dependency. Removing it (deletion over an --ignore-vuln waiver) drops ecdsa + rsa + pyasn1 + their type stubs from the lockfile, eliminating the CVE at the source. deptry roboco/ stays clean (no missing-dep), mypy clean, auth + schema tests pass. Master CI was green 9h before this PR's run, so the advisory published in that window would red any run including master — this fix unblocks both. * chore(prompts): regenerate verb tables for typed plan sub_tasks Phase A's IWillPlanRequest schema change (sub_tasks/risks/open_questions from loose list[dict] to typed SubTaskCreate/RiskCreate/OpenQuestionCreate) made the auto-generated verb tables stale. Regenerated via scripts/regenerate_verb_tables.py — the diff is purely the signature reflection (list[str|str] -> list[SubTaskCreate], etc.).
