3ddff71205 feat(ci): publish the What's New card from the repository (#7892)
* feat(ci): publish the What's New card from the repository

Move the post-update highlight document into the repo and publish it from
GitHub Actions, so changing the card is a pull request instead of a task
that needs personal Cloudflare credentials.

- docs/whats-new.json is the source of truth, next to its spec doc.
- pnpm guard validates it through the daemon's own parser on every PR, so a
document that would silently show no card cannot merge.
- whats-new-publish.yml uploads on merge to main (and on manual dispatch,
with a read-only dry-run mode) and verifies the object by reading it back
from the origin the daemon fetches, past the edge cache.

* docs: name the CI job that actually runs the guard check

* fix(ci): gate the What's New publish behind a main-only environment

A workflow_dispatch runs the workflow file from the ref it is dispatched
against, so the in-workflow main-only assertion was editable by whoever
triggered it: anyone with write access could publish unreviewed content to
every installed client from their own branch.

Split the workflow so credentials live in one place and that place is gated by
GitHub rather than by YAML. `validate` holds no secrets and runs on any ref;
`publish` declares the `whats-new-publish` environment, whose deployment-branch
policy allows main only and which owns the R2 secrets. Dropping the environment
declaration to escape the branch policy also drops the secrets.

Also points the card at the new Arena URLs supplied by product.

* fix(ci): pin the What's New publish trust boundary in a check that runs

The missing-credentials error still told operators the R2 keys are
repository secrets. Following that string is the exact setup the previous
revision closed: repository secrets are readable from any job on any
branch, so a modified workflow dispatched from an unreviewed ref could
publish to every installed client — or just take the keys. Point the
error at the `whats-new-publish` environment and refuse the repository
path in the same breath.

The boundary itself had no coverage: nothing read the workflow, so moving
`environment:` or a `secrets.*` expression back onto the arbitrary-ref
job would stay green while still publishing correctly from main.

That coverage cannot be lane-routed. Running the planner over
`.github/workflows/whats-new-publish.yml` selects neither
`web_tests_required` nor `ui_p0_validation_required`, so the `e2e_vitest`
workload does not run for a workflow-only edit — an assertion living only
there would be skipped for exactly the change class it guards. The check
therefore lives in `pnpm guard`, which CI invokes from the unconditional
preflight job, same reasoning as the document guard next to it.

It asserts that the credential-bearing job declares the environment by
its exact name, needs `validate` and is gated on its output with no
`always()`/`cancelled()` escape, reads all four bucket bindings, and that
no other job attaches an environment or reads any secret at all.

The e2e suite drives it over the real workflow mutated into each of those
regressions in turn, so every assertion is proven able to fail; gutting
the checker turns all eleven red.

* chore(whats-new): seed the document from the live card

Bringing the workflow in with new copy attached ties the infrastructure to
a content decision. The Arena CTA this document pointed at is not live —
`/llm-arena-for-design/` and `/zh/llm-arena/llm-arena-for-design/` both
404 — and the card renders regardless, so merging would have put a dead
button on every client's Home.

Seed the repository copy from the object that is already serving instead:
byte-identical to `https://whatsnew.open-design.ai/whats-new.json`, id
`0.21.0`. That puts the current state under version control and makes the
first automatic publish idempotent — it uploads exactly what is already
there, so the merge exercises the whole chain (validate, upload, read-back
against the origin the daemon fetches) without changing anything a user
sees.

The Arena copy is not lost; it moves to the PR body as a follow-up for the
release owner, who can now change the card through this workflow without
holding personal Cloudflare credentials.

* fix(ci): detect secrets by context, not by access shape

The guard added last round matched `${{ secrets.NAME }}` with a regex over
the raw workflow text. A guard whose whole job is to stop a secret reaching
the arbitrary-ref job had a blind spot for most of the ways to read one.

Verified against the previous implementation, each returning zero
violations while a secret reached `validate`: `secrets['NAME']`,
`secrets["NAME"]`, `secrets [ 'NAME' ]`, `secrets . NAME`,
`toJSON(secrets)`, a bare `secrets`, and `fromJSON(toJSON(secrets)).NAME`.

Extending the regex would have repeated the mistake that caused it. One
bypass proves why: a double-quoted YAML scalar may carry a backslash line
continuation, so

    STOLEN: "${{ sec\
      rets.NAME }}"

parses to a live secret read while the source text contains no such
substring. No text scanner can see that, however many shapes it lists.

So the workflow is read through a YAML parser, and detection is a single
property instead of an enumeration: GitHub's expression language has no
string-to-context evaluation, so a secret cannot be reached without naming
the `secrets` context as an identifier. Finding that identifier inside any
`${{ … }}` expression covers every access form, including ones nobody has
thought of.

Parsing also retires the hand-rolled job splitter and its own failure
modes, and lets the check distinguish "no violations" from "nothing was
examined" — an unparseable document, a flow-style jobs mapping, or a
renamed publish job now fail closed rather than passing quietly.

Two holes the shape list never covered are closed as a side effect: a
job-level `secrets:` key passes credentials to a called workflow with no
expression at all, and workflow-level `env:` is inherited by every job.

`yaml@2.9.0` becomes a root devDependency. It was already in the lockfile
via `tools/release` and pinned repository-wide by the existing pnpm
override, so the lockfile gains only the root importer entry.

Test coverage moves with it: 26 of 46 cases now go red when the checker is
gutted, up from 11.

45a36001e6 docs(tools-pack): add build cache contract (#6207)
* docs(tools-pack): add build cache contract

Document the tools-pack build-graph cache as a contract: the exact-match
acceptance model, determinant rules, materialization-time parameters, the
signing boundary, and fail-closed confidence grading.

The rules come from an audit of all 11 cache nodes. Two are written down
because nothing currently enforces them: a node key must carry the key of
every upstream node it consumes, and a node key must not restate a list that
already exists as a constant.

Known low-confidence points are declared explicitly so fail-closed grading
stays checkable rather than becoming a verbal convention.

PerishFireandGitHub a63eca6a4a fix(desktop): cover clear-cache in updater IPC teardown and host bridge guard (#6101)
* fix(desktop): include clear-cache in updater IPC teardown and host bridge guard

The od:update:clear-cache handler was registered but missing from
UPDATER_IPC_CHANNELS, so runtime teardown never removed it and a second
createDesktopRuntime() in the same process would throw on re-registration.
The host bridge structural guard likewise accepted an updater bridge that
lacks the clear-cache method, deferring the failure to call time.

Red specs: the boundary test now derives the teardown table from the
registered od:update:* handlers, and the host contract test rejects a
bridge missing clear-cache.

* refactor(desktop): deduplicate deferred-installer timeout and update action literals

The mac and Windows deferred-installer timeouts were two constants with
one value branched on platform; fold them into one. Route handle()'s
action dispatch through DESKTOP_UPDATE_ACTIONS instead of repeating the
string literals.

* docs(pack): correct the beta-s acceptance feed path to the betas channel

release-beta-s publishes RELEASE_CHANNEL=betas, so the internal feed
lives under betas/latest, not beta/latest.

a2ba3ee2ad feat(updater): manual cache clear, installer-reinstall floor, and crash-recovery lifecycle (#6032)
* feat(updater): manual cache clear + installer-reinstall floor on the installed outer version

Two disaster-recovery capabilities for the packaged updater:

- Reuse control.launcher.version.min properly: the gate now compares the
physically installed outer package version (read at check time from the
  outer bundle's open-design-config.json via the launcher launch path;
OD_UPDATE_INSTALLED_VERSION overrides for tests), not the running payload
version. When the floor trips - or min is set but the outer version is
unreadable (conservative) - the updater selects the installer artifact and
offers a same-version installer reinstall when no newer release exists
(clamped to min <= candidate so the offer always converges). The status
snapshot carries a reinstall block {reason, installedVersion, minVersion,
url}; UpdateDialog/UpdaterPopup render reinstall copy with an optional
operator jump link. tools-release publish-metadata publishes the block from
  RELEASE_LAUNCHER_VERSION_MIN(_URL) (per-channel repo vars with a _STABLE
fallback wired in all release workflows) and hard-fails when min exceeds
the release version; verify-metadata re-checks the published block and
  summary-metadata surfaces the floor.

- Manual clear-cache action (od:update:clear-cache IPC, sidecar clear-cache
action, Settings > About row with a two-stage inline confirm): resets
one-shot update state (downloaded release, install freeze) back to idle,
purges releases/staging/downloads/.back, removes a stale launcher
attempt.json plus any non-confirmed desktop-handoff journal, and deletes
non-retained payload versions. Runtime active/lastSuccessful versions,
retained cleanup entries, install.json, and a confirmed handoff journal
are never touched; locked files defer through the existing cleanup.json
  retry machinery.

Also: tools-pack --update-action now validates through sidecar-proto's
exported isDesktopUpdateAction so clear-cache reaches the ops surface;
tools-serve updater fixture gains control min/url knobs and CLI flags;
9 new i18n keys across all 19 locales; tools/pack/AGENTS.md documents the
gate semantics and clear-cache boundaries.

Validated locally per the updater matrix (desktop/web/tools-serve/tools-pack
suites, guard, typechecks) plus a mac release-beta closed loop: platform full
spec, same-version reinstall against a real outer/payload version split,
clear-cache recovery, and a real-feed payload update to 0.15.1-beta.4.

* test(updater): close Windows recovery acceptance

* test(updater): mirror Windows same-version reinstall recovery on the mac lane

Port the Windows runSameVersionUpdaterRecoveryAcceptance shape into the mac
full profile: after the payload cold-start acceptance, restart the packaged
app against a fixture publishing an installed-outer floor at the running
payload version and assert the same-version installer reinstall snapshot
(reason/installedVersion/minVersion/url), the popup reinstall learn-more
link, clear-cache back to idle with launcher pointers untouched, explicit
re-check recovery, and the installer open in dry-run mode — macOS has no
silent DMG install to execute, unlike the Windows NSIS transaction lane.
Extends the popup eval expression/validator with reinstallLinkVisible and
records an updaterRecovery block in the smoke summary. Full-profile test
timeout raised 240s -> 360s for the extra app restart.

Validated locally: release-smoke full profile green in 80s with the recovery
summary populated (reinstall block exact, cleared idle, recovered dmg,
dryRun install).

* refactor(release): centralize launcher version floor channel policy in one resolver

Channel policy for control.launcher.version.{min,url} is now managed as one
repo-vars pair per channel (RELEASE_LAUNCHER_VERSION_MIN[_URL]_<CHANNEL>).
Workflows pass the channel pair plus the STABLE pair through verbatim — the
|| fallback expressions are gone from YAML — and the shared resolver in
tools/release/src/storage/launcher-version-floor.ts owns resolution and
validation: pair-level stable fallback for non-stable channels (never mixing
one channel's min with another's url), version format, http(s) url, orphan
url rejection, and the floor <= releaseVersion guard. publish-metadata and
verify-metadata consume the same resolver, so verify re-derives the expected
block from the same channel policy instead of trusting a pre-resolved env.
release-workflows.test.ts pins the verbatim passthrough keys in all five
release lanes and rejects any reintroduced YAML fallback.

* feat(updater): let clear-cache rebuild a provably-owned corrupt update store

A corrupt store is one of the blocking scenarios the manual clear exists to
recover from, yet the action previously bailed on the very store errors it
should heal. clear-cache now rebuilds the update root when — and only when —
ownership is provable: the current-generation sentinel is the proof, and
everything else inside an owned root is updater cache by definition. Roots
without a sentinel, with a foreign-generation marker, or failing IO are never
touched; the original store error surfaces unchanged. Four specs pin the
boundary (corrupt metadata rebuilt, stray entries rebuilt, unowned root
refused with files intact, foreign-generation marker refused).

* fix(launcher): pre-arm delegated payload launches so pre-bookkeeping crashes roll back

A payload that spawned successfully but died before reaching its own launcher
bookkeeping left no attempt.json behind, so every later cold start re-selected
the same broken active pointer and re-delegated to the dead payload — a
permanent dead loop the installer fallback could never surface (found while
designing the crash-rollback acceptance).

The delegating parent now arms attempt.json BEFORE spawning the payload and
passes the pointer as --od-launcher-delegated-* argv. Selection gains an
active-delegated reason: an attempt matching active AND the delegated pointer
is the launch in progress, not a previous failure; only an exact active match
qualifies, so a stale pointer cannot defeat the rollback. Rollback
(last-successful) delegations deliberately carry no marker and never re-arm —
the attempt on disk IS the rollback evidence the child must re-derive.

Covered end to end: packaged outer delegation pre-arms (and skips pre-arm on
rollback), the updater's payload activation pre-arms and threads the pointer
through the deferred relaunch, and confirm clears the attempt for delegated
launches. launcher-proto 18, packaged 237, desktop 264 all green.

* fix(updater): scrub a stale payload install freeze after a rollback

A payload install freezes the updater with installResult.activeVersion
awaiting the relaunch. When that payload crashed and the launcher rolled
back, the app restarts on the OLD version with the freeze still persisted —
every later check became a frozen no-op, so a rolled-back install never saw
another update offer (the crash-rollback acceptance exposed this in its
self-heal phase). Cold-start restore now detects the broken promise —
installResult.activeVersion newer than the running version on a live process
— and drops the freeze and stale install result while keeping the verified
downloaded release actionable. The installer-artifact freeze (no
activeVersion) keeps its existing restore semantics. Red spec:
'clears a stale payload install freeze when the promised relaunch never
became the running version'.

* test(updater): full-lifecycle acceptance — silent startup, crash rollback, coverage map

Two new packaged acceptance tests on both platform lanes (mac validated
locally; win symmetric for the Windows box):

- 'applies a downloaded payload silently on the next cold start': enables the
daemon-owned allowSilentUpdates through the production GET+PUT
/api/app-config path, restarts, and asserts the first scheduler tick
installs, quits, and relaunches with converged pointers — no updater action
  issued.
- 'rolls back a crashing payload and self-heals on the next good update':
repacks the real payload archive with a crash-before-bookkeeping stub
(mac: shebang script via ditto; win: a real executable — System32 where.exe
  — via the installed app's bundled 7z, since a script cannot stand in for an
exe), drives the update through the popup, asserts the pre-armed attempt
survives the crash as rollback evidence, cold-starts into the rolled-back
base version (degraded steady state pinned: broken pointer stays active
with its attempt), then self-heals via a version-bumped healthy payload —
real recovery releases ship as version+1.

Spec hygiene: resetPackagedRuntimeState wipes launcher/runtime/daemon state
before each lifecycle test (uninstall keeps runtime data by design, and
leftover pointers silently delegate fresh installs onto stale payloads);
mac waitForHealthyDesktopVersion gains win's requireSettledLauncher opt-out
for rollback waits.

docs/testing/updater-lifecycle.md is the new lifecycle-to-test coverage map
(incl. deliberate manual-only nodes), linked from tools/pack/AGENTS.md and
the e2e coverage status doc.

* fix(updater): harden Windows full-lifecycle acceptance

* test(release): make channel-prepare hermetic against local git tags

prepare-preview derives its latest-stable floor from the clone's real
open-design-v* tags, so the channel-prepare tests were green on tagless CI
checkouts but permanently red on any developer clone once shipped stable
tags advanced past main's package version (0.15.1 vs v0.15.1/v0.16.0 today).
The spawned scripts now run with GIT_DIR pointing at a throwaway repo
holding exactly the tags each test declares, and a new negative case pins
the floor rejection itself (packaged version below a v99.0.0 stable tag).

* test(e2e): model delegated payload launch

Pass the updater's pre-armed payload pointer into the cross-runtime launcher simulation so it represents the spawned payload process instead of a later crash-recovery launch.

* fix(pack): harden Windows long-jump updates

Previously executeLegacyPayloadDesktopHandoff wrote the armed handoff
journal, attempt, and runtime state before spawning the payload desktop
and before the old desktop accepted shutdown. When spawn() threw or the
shutdown request failed, the armed journal was stranded on disk, so the
next cold start bailed out of prepareLegacyPayloadDesktopHandoff() with
reason "already-armed" and the install stayed pinned to the old desktop
generation indefinitely.

Move the three writes to after both the payload child has spawned and the
shutdown has been accepted. The old desktop is still alive while it acks
the shutdown, and the payload waits for the old pid to exit before
resuming, so the state still lands before the payload reads it. Add
regression coverage for both the spawn-failed and shutdown-failed paths,
asserting the journal stays "prepared" and a later cold start can retry.

edb6292f1c feat: post-update what's new card on home with release feed highlights (#5071)
* add post-update what's new card on home with release feed highlights

After an update, the home surface shows a one-time bottom-right card with
the release highlights (title, copy, optional image) and a "See what's new"
link. Content ships in the release feed metadata.json as an optional
whatsNew block sourced from tools/release/whats-new/<baseVersion>.json;
versions without highlights fall back to generic copy linking the release
notes. The card shows once per version, keyed on a locally stored
last-seen version, and never on fresh installs.

- packages/contracts: WhatsNewContent/WhatsNewResponse DTOs + analytics props
- daemon: GET /api/whats-new (channel feed fetch, 1h cache, stale/null
degradation) + od whats-new CLI mirror
- web: WhatsNewPopup card (CSS Module, i18n chrome in 19 locales,
surface_view/ui_click tracking), lastSeen decision logic in lib/whats-new
- release tooling: publish-metadata forwards the optional whatsNew block and
fails loudly on malformed files; docs in tools/pack/AGENTS.md and
  tools/release/whats-new/README.md

* fix: gate whats-new card on active home view, soften Escape, validate locale overrides

Address review feedback on the post-update what's-new card:

- EntryShell passes `active={view === 'home'}` into WhatsNewPopup, and the
component defers its fetch/show decision (and `page_name: 'home'`
analytics) until Home is the active entry view, so direct routes like
/projects no longer surface the card or emit home-page events.
- The document-level Escape listener now ignores already-handled events
(`defaultPrevented`) and hides the card without marking the version as
seen or firing the dismiss analytics event, so a stray Escape no longer
  permanently spends the once-per-version card.
- publish-metadata validates the optional `locales` block at publish time
  (plain-object shape, non-empty `title`/`body`, HTTPS `linkUrl`) so
malformed locale overrides fail the publish loudly instead of being
silently dropped by the daemon parser; README documents the contract.

Generated-By: looper 0.9.11 (runner=fixer, agent=claude-code)

* fix(release): validate whats-new URLs by parsing, not prefix check

Replace the startsWith("https://") checks in readWhatsNewBlock with a
shared assertHttpsUrl helper that trims, constructs new URL(...), and
requires protocol === "https:", mirroring the daemon readHttpsUrl parser
so values it would silently drop (e.g. "https://") fail the publish
loudly for imageUrl, linkUrl, and locale linkUrl.

Generated-By: looper 0.9.11 (runner=fixer, agent=claude-code)

* fix(web): stop whats-new card fetch race from swallowing the card on first Home load

The card's fetch effect armed its once-guard when the fetch STARTED, and the
effect teardown re-armed it — so React StrictMode's double-invoke (dev) or a
Home toggle mid-fetch cancelled the first fetch, the second effect run saw the
guard still set and bailed, and the resolved-but-cancelled fetch re-armed the
guard without ever showing the card. The card then never appeared until the
Home view toggled again.

Arm the guard only once a decision is actually REACHED (fetch resolved with a
payload); keep the `cancelled` flag purely as a state-update guard that no
longer re-arms the fetch. A superseded fetch drops and the surviving one
records the decision, so the card shows on first Home activation and a genuine
mid-fetch Home exit still retries on the next activation.

Red spec: apps/web/tests/components/WhatsNewPopup.test.tsx renders under
StrictMode and asserts the card appears — red on the previous effect, green now.

* feat: add silent updater preference

* fix: block posthog in beta dry runs

* refactor(whats-new): drive the home card from a dedicated R2 document

Source the post-update "what's new" card from a single hand-curated document
on a dedicated R2 bucket (https://whatsnew.open-design.ai/whats-new.json,
overridable via OD_WHATS_NEW_URL) instead of per-version release metadata.
Operators edit that one file after a release; there is no publish tooling.

- Show-once is keyed on the document's `id`, not the app version: the card
shows whenever the id differs from the last one the client recorded, first
sight on a fresh profile included. This removes the version gating that could
never tell a fresh install from an existing profile upgrading across the
feature boundary (the reviewer's blocking finding) -- content identity
  settles it instead.
- Daemon service just fetches the document and parses {id, ...content}; no
channel feed or release-version matching. Graceful degrade to no card on any
  failure is preserved.
- Drop the now-dead release publish tooling: tools/release/whats-new/*, the
whatsNew forwarding in publish-metadata.ts, and its tests. Ops flow documented
  in docs/whats-new.md.
- Remove the generic no-content fallback card and its two i18n keys; the card
shows only when the document has content.

Contracts, `od whats-new` CLI, and analytics updated to the {version,id,content}
shape.

* style(whats-new): align the home card with the marketing design

Match the reference card: brand serif body copy (var(--serif), same face as
the home hero), body + CTA stacked in a left column with the illustration
stretching to the card's full height on the right so there is no dead space,
a subtle CTA, and a slightly wider, softer card. CSS-module + markup only;
no behavior change (test ids and flow are untouched).

* style(whats-new): drop the title row, float the close over the card

Per design feedback the "Design system sync" label row is removed so the serif
body copy starts at the top edge; the ✕ now floats top-right as a bordered chip
that stays legible over the illustration. The title still labels the dialog via
aria-label for screen readers. Test asserts on the body + dialog name instead.

* style(whats-new): version eyebrow + release title as the card copy

Per design feedback: the top row is the "Open Design x.y.z" version eyebrow
(left) with the close button (right); the release title renders as the main
serif line (1-2 lines) and the illustration stretches to the card height; the
long body is dropped from the card. CTA + release-notes action unchanged.

* fix(whats-new): gate the card to release channels so it can't intrude on CI

The R2 rearchitecture dropped the daemon's channel gate, so development/CI
builds fetched the live document and showed the card on Home. That broke the
P0 "settings dialog reachable" smoke (getByRole('dialog') matched both the
settings modal and the what's-new card, which also carries role="dialog") and
would have dirtied every Home visual baseline. Restore the gate: only
beta/prerelease/preview/stable fetch the document; other channels resolve to no
card and never touch the network. OD_WHATS_NEW_URL still opts any channel in
for e2e fixtures that exercise the card on purpose.

* fix(whats-new): use role="complementary" instead of "dialog" for the toast

The card is a non-modal, dismissible announcement — not a dialog. As
role="dialog" it collided with getByRole('dialog') in the P0 Settings smokes
(settings-dialog-reachable, AMR reopen, Local CLI Codex fallback), which
strict-mode-failed the moment the card rendered on Home. A complementary
landmark is the correct a11y role for supporting content and never matches a
dialog query, so those P0s pass regardless of whether the card is showing. The
daemon channel gate (5f17873e0) still keeps the card off development builds.

* feat(tools-pack): add renderDesktopTemplate helper

* fix(tools-pack): use @@ICON_PATH@@ token in linux .desktop template

Reviewer flagged the third .replace() in renderDesktopTemplate as dead code
because the template hardcoded Icon=open-design-@@NAMESPACE@@ instead of
using @@ICON_PATH@@. Switch the template to @@ICON_PATH@@ so install logic
controls the icon stem name independent of namespace, and move the
sanitizeNamespace assertion out of the renderDesktopTemplate describe block
into its own describe.

* feat(tools-pack): add matchesAppImageProcess helper

* test(tools-pack): cover matchesAppImageProcess missing APPIMAGE env case

Closes a coverage gap flagged by code review: a process whose executable
matches /tmp/.mount_*/AppRun but has no APPIMAGE env should be rejected.
The implementation already returned false for this case (undefined ===
installPath is false); this test pins the behavior explicitly.

* feat(tools-pack): implement packLinux native build path

* fix(tools-pack): packLinux extra resources, output pre-clear, publish never

Code review flagged three plan-level omissions in packLinux that mac.ts
handles correctly:

1. writeAssembledApp now writes packagedConfigPath (open-design-config.json)
with namespace, nodeCommandRelative, and namespaceBaseRoot. Without it
apps/packaged falls back to defaults at runtime and cannot find the
   namespace runtime tree.

2. writeLinuxBuilderConfig now bundles the resource tree and packaged
config into the AppImage via extraResources. Without it the running
   app cannot find skills/, design-systems/, craft/, frames/, or the
   bundled bin/node.

3. runElectronBuilderLinux now pre-clears appBuilderOutputRoot and passes
--publish never to electron-builder, preventing stale-artifact bleed
between runs and accidental publish attempts in CI when env tokens
   are present.

Also aligns appId with mac/win (io.open-design.desktop) and drops a
no-op productNameSafe template-literal.

* feat(tools-pack): implement containerized linux build via Docker

* feat(tools-pack): register linux CLI commands

* fix(tools-pack): align linux electron-builder config with mac.ts

Smoke testing the AppImage revealed the daemon sidecar was missing from
the bundled app.asar:

  Cannot find module '@open-design/daemon/dist/sidecar/index.js'

Root cause: writeLinuxBuilderConfig was missing the 'files' field, so
electron-builder used defaults that excluded transitive workspace deps
from the asar. Plus several other mac.ts patterns that I dropped from
the plan: artifactName, executableName, extraMetadata.main/name/
productName/version, npmRebuild=false, nodeGypRebuild=false,
buildDependenciesFromSource=false, compression=maximum, top-level icon.

Switch asar:true → asar:false to match mac.ts (easier to debug missing
files; perf difference negligible for dev installs).

* feat(tools-pack): implement linux install

* feat(tools-pack): implement linux start with extract-and-run

The packaged sidecar's 35-second wait timeout is exceeded when the
AppImage runs from a FUSE-mounted SquashFS (Node module loads + daemon
init are slow through FUSE). Pass --appimage-extract-and-run as the
first arg so AppImage extracts to /tmp first; subsequent file reads
go through a real filesystem and daemon boot completes in time.

Wait for apps/packaged to write desktop-root.json (60s ceiling, generous
to cover AppImage extraction overhead), then fetch desktop status via
sidecar IPC, return the merged LinuxStartResult.

* fix(tools-pack): align linux start helper with mac.ts (log echo + write semantics)

Code review flagged two unjustified divergences from mac.ts in
startPackedLinuxApp:

1. Missing OD_DESKTOP_LOG_ECHO=0 in spawn extraEnv. Without it the
packaged logger echoes to the spawned process's stdout, which goes
nowhere (logFd: null). Added the suppression to match mac.ts.

2. The desktop log truncate writeFile() was wrapped in .catch(() =>
undefined), silently swallowing fs errors that would later surface as
confusing missing-log symptoms. Removed the .catch so errors
   propagate per mac.ts.

Also added an inline comment explaining the 60s waitForMarker timeout
(vs mac's tighter ceiling) so the rationale is preserved at the
call site.

* feat(tools-pack): implement linux stop with marker validation

* fix(tools-pack): align linux stop with mac.ts (graceful shutdown + reason strings)

Code review flagged divergences from mac.ts in stopPackedLinuxApp:

1. No graceful IPC SHUTDOWN attempt before SIGTERM/SIGKILL. Mac's
pattern lets Electron renderers + sidecars flush state (SQLite WAL,
logs) first. `gracefulRequested: true` was hardcoded, lying to
callers about what actually happened. Now attempts SHUTDOWN with a
1500ms timeout and reports the actual outcome.

2. The dead-PID-but-marker-exists branch returned reason 'ok' (the
neutral placeholder from readDesktopRootIdentityMarker), which says
nothing useful. Override to 'marker-pid-not-running' to match mac.ts.

3. After a clean stop, remove the desktop-root.json marker so a
subsequent start has a fresh slate (mac.ts does this too).

* fix(tools-pack): clear stale desktop-root.json before linux start

Smoke-testing the install/start/stop loop revealed waitForMarker
returns instantly when a stale marker from a previous run still exists
on disk (e.g., the previous AppImage was killed without going through
'tools-pack linux stop'). The start function then reports success
without actually waiting for the new spawn to write its own marker.

Defensively remove the marker file before spawning. mac.ts removes it
in stop, so a clean stop->start sequence has nothing to remove here.
This only matters for crash-recovery.

* fix(tools-pack): linux stop validates extract-and-run AppImages

Smoke testing exposed a gap from Task 7: matchesAppImageProcess only
recognized FUSE-mode (/tmp/.mount_*/AppRun) but Task 13 launches with
--appimage-extract-and-run, which puts the live executable at
/tmp/appimage_extracted_<hex>/<binary>. Stop's cmdOk validation
returned false, marker validation failed, the running app was
classified as 'unmanaged' and stop refused to kill it.

Fix:
1. matchesAppImageProcess accepts both runner patterns. Extract-and-run
   regex matches /^\/tmp\/appimage_extracted_[^/]+\/[^/]+$/.

2. stopPackedLinuxApp now passes paths.installAppImagePath (or the
built fallback) as the canonical install path, not marker.appPath
(which apps/packaged unhelpfully writes as '/' on Linux).

3. linux.test.ts gains 2 new tests covering the extract-and-run mode
(both positive and the wrong-APPIMAGE-env negative case).

* fix(tools-pack): resolve linux paths in stop (typecheck regression from previous commit)

* feat(tools-pack): implement linux logs

* feat(tools-pack): implement linux uninstall

* feat(tools-pack): implement linux cleanup

* docs(tools-pack): document linux lane in READMEs and AGENTS files

* ci(release): add linux x64 AppImage to release-beta and release-stable

Mirrors the existing build_mac/build_win pattern with a build_linux job
in both release workflows. Builds via `tools-pack linux build
--containerized --to appimage` so the AppImage is linked against the
electronuserland/builder glibc 2.27 baseline (portable across distros)
rather than the ubuntu-latest glibc 2.39.

The linux asset is uploaded to the immutable version release tag
alongside mac/win. The beta channel-feed release (latest-mac.yml,
latest.yml) is intentionally not extended with latest-linux.yml because
tools/pack/src/linux.ts has no electron-builder publish block wired,
so the auto-update feed would point users at a feed that never updates.
AppImage auto-update is a separate follow-on.

Linux is unsigned (no signing path in tools-pack yet), so the beta
asset uses the .unsigned suffix matching the windows convention; the
stable asset uses no suffix, matching the stable windows convention.

* fix(tools-pack): propagate --dir/--portable into containerized linux build

The inner `pnpm tools-pack linux build` invocation in `buildDockerArgs`
only forwarded `--to` and `--namespace`. Callers passing `--dir` (e.g.
the new release workflows using `--dir $RUNNER_TEMP/tools-pack`) had
their flag silently dropped: the container defaulted to writing under
/project/.tmp/tools-pack while the host's `findBuiltAppImage` looked at
the caller's chosen `--dir`, producing "expected AppImage not found"
on any non-default tool-pack root. Callers passing `--portable` had
the same drop, baking build-machine runtime roots into shipped artifacts.

Fix:
- Mount `${config.roots.toolPackRoot}:/tools-pack` (new third volume,
alongside the existing /project, /home/builder, and cache mounts).
- Forward `--dir /tools-pack` to the inner build so its output lands
  inside the mounted host dir.
- Forward `--portable` when `config.portable` is true.

The mount overlaps harmlessly with /project when toolPackRoot lives
under workspaceRoot (default case): Docker exposes the same host inode
at both paths. The existing .docker-home and .docker-cache/* mounts
continue to shadow the parent at their specific /home/builder paths.

Document the shell-interpolation safety invariant on the inner command:
config.namespace is sanitized at config-time, config.to is enum-validated,
config.portable is boolean -- none can carry shell metacharacters.

Tests: add coverage for the new /tools-pack mount, --dir forwarding,
and --portable propagation (both true and false branches).

Resolves the P1 review feedback from the Codex bot on PR #369.

* docs(tools-pack): polish linux README based on PR review

Addresses non-blocking P2/P3 review feedback on PR #369:

- AppImage launch mode: name the test distros (Ubuntu 24.04, Arch Linux)
and frame the FUSE-vs-extract-and-run gap as an order-of-magnitude
improvement instead of an unspecified slowdown.
- Optional system tools: add a libfuse2 paragraph distinguishing FUSE
launch (needs libfuse2) from extract-and-run (does not), with the
  Ubuntu-24-vs-pre-24 package name caveat.
- New section "Format choice: why AppImage first" anchoring the
AppImage-only decision against industry precedent (VS Code, Discord,
Slack, Cursor, Obsidian) so the rationale survives without a reviewer.
- Out of scope: convert the dense one-liner into a bulleted list, mark
AppImage signing as gated on GPG infra + verification flow design
(no ETA), explain the latest-linux.yml gap, and remove the now-stale
"release lane" entry since this PR adds it.

* fix(tools-pack): add --appimage-extract-and-run to installed .desktop launcher

The XDG .desktop file installed by `tools-pack linux install` invoked
the AppImage directly via `Exec=env OD_NAMESPACE=<ns> <exec> %U`. That
bypassed the extract-and-run flag that `tools-pack linux start` applies,
so menu launches and `od://` desktop activations could hit the FUSE
slow path that was already shown to make the daemon sidecar exceed
apps/packaged's 35-second startup timeout. CLI-spawned starts succeeded
while menu-launched starts could fail with the same artifact.

Add `--appimage-extract-and-run` to the template's `Exec=` line and
update the renderDesktopTemplate test expectation. New regression test
locks the flag into place so a future template edit can't silently
drop it.

Resolves a P1 review finding from mrcfps/Looper on PR #369.

* fix(tools-pack): treat signal-terminated container builds as failures

`runBuildInContainer` resolved the build promise on `code === null`,
which in Node's child-process `exit` event means the child was
terminated by a signal (SIGTERM, SIGKILL, OOM-killer, parent process
death). A killed Docker build could therefore make `packLinux` report
a containerized build as complete even though the artifact was
partial or missing.

Accept the `signal` argument on the exit handler. Resolve only when
`code === 0 && signal == null`. Otherwise reject with a message
naming either the non-zero code or the terminating signal so the
failure mode is visible in CI logs and `tools-pack linux build --json`
output.

Resolves a P1 review finding from mrcfps/Looper on PR #369.

* fix(tools-pack): tear down orphaned process tree on failed linux start

If `startPackedLinuxApp` spawned the AppImage but the post-spawn
readiness path then failed -- either because the 60s waitForMarker
ceiling elapsed without the daemon writing desktop-root.json, or
because fetchDesktopStatus threw -- the detached child was left
running. Because the marker is the only persistent identity source
used by `stopPackedLinuxApp`, future lifecycle commands could not
associate the orphan with the namespace, leaving stale Electron and
sidecar processes plus stale IPC sockets that would interfere with
subsequent starts.

Wrap the readiness wait + status fetch in try/catch. On failure,
collect the spawned child's process tree via listProcessSnapshots +
collectProcessTreePids and stopProcesses() it (the same path
stopPackedLinuxApp uses for its tree teardown), then rethrow the
original error. Cleanup errors are swallowed so the original failure
is preserved in the rejection.

Extract the tree-teardown helper as `teardownOrphanedStart` so the
intent is documented at the call site without inlining 4 imports of
implementation detail.

Resolves a P2 review finding from mrcfps/Looper on PR #369.

* fix(tools-pack): use `corepack pnpm` in containerized linux build

The inner command in `buildDockerArgs` started with `corepack enable`,
which writes pnpm/yarn/npm shims into the directory containing the
node binary. In `electronuserland/builder:base`, that directory is
owned by root, but the container runs as the host's non-root uid via
`--user` (so build artifacts come out owned by the caller, not root).
The `corepack enable` step therefore fails with EACCES before
`pnpm install` ever runs, blocking the new release `build_linux` job
from publishing the Linux AppImage.

Switch to `corepack pnpm install --frozen-lockfile && corepack pnpm
tools-pack linux build ...`, which resolves and runs the version of
pnpm pinned in package.json's `packageManager` field directly. No
shims, no global mutation, no root writes — corepack just dispatches
to the pinned binary as the unprivileged user.

Update the existing inner-command test to match the new corepack
invocation, and add a regression test that asserts the inner command
contains `corepack pnpm` and never `corepack enable` so a future edit
can't reintroduce the root-write requirement.

Resolves a P1 review finding from mrcfps/Looper on PR #369.

* fix(tools-pack): accept menu-launched processes in linux stop/uninstall

stopPackedLinuxApp validated the live process via matchesStampedProcess
against the process command line, requiring a SIDECAR_SOURCES.TOOLS_PACK
stamp. That worked for `tools-pack linux start` (which spawns with
createProcessStampArgs), but rejected menu launches: the installed
.desktop entry only sets OD_NAMESPACE and does not pass stamp args, so
apps/packaged falls back to a SIDECAR_SOURCES.PACKAGED stamp written
into desktop-root.json -- a perfectly valid identity, just not the one
the validator accepted.

Symptoms with the old behavior:
  - `tools-pack linux stop` reported `unmanaged` for menu-launched apps
    and refused to stop them.
  - `tools-pack linux uninstall` would happily remove the AppImage,
.desktop entry, and icon while the packaged app was still running,
breaking handles to the AppImage's mounted/extracted contents.

Switch the validator to read marker.stamp directly (the file content
written by apps/packaged itself, not the process command) and accept
either TOOLS_PACK or PACKAGED. The expected app/mode/namespace/ipc
fields are still required to match. Mirrors the dual-source acceptance
pattern in mac.ts:709-714.

The matchesAppImageProcess (cmdOk) and namespaceRoot checks are
preserved -- the marker still has to point at our AppImage at a path
in our namespace's runtime root.

Drop the now-unused matchesStampedProcess import.

Resolves a P1 review finding from mrcfps/Looper on PR #369.

* fix(tools-pack): per-platform --to help text in CLI

addBuildOptions is shared across mac/win/linux but its --to help text
hard-coded the mac targets (all|app|dmg|zip), so:
  - tools-pack linux --help advertised --to all|app|dmg|zip even
    though resolveToolPackBuildOutput accepts only all|appimage|dir,
sending users at invalid targets and hiding the AppImage option.
  - tools-pack win --help had the same problem (advertised mac
targets while accepting all|dir|nsis with default nsis).

Parameterize addBuildOptions(command, platform) and back it with a
TO_HELP_BY_PLATFORM table that mirrors the resolver's accepted targets
in config.ts. Update the three call sites.

Smoke verified by running --help for each platform:
  linux: all|appimage|dir (default: all)
  mac: all|app|dmg|zip (default: all)
  win: all|dir|nsis (default: nsis)

The misleading "--signed: build a signed/notarized mac artifact" line
on win/linux is left alone -- out of scope for this fix and not part
of the review feedback.

Resolves a P3 review finding from mrcfps/Looper on PR #369.

* fix(tools-pack): use OD_PACKAGED_NAMESPACE in installed .desktop launcher

The installed .desktop entry's Exec= line set OD_NAMESPACE=<ns>, but
apps/packaged/src/config.ts:9 reads namespace overrides from
OD_PACKAGED_NAMESPACE, not OD_NAMESPACE. The env assignment was a
silent no-op for menu launches: the packaged app fell back to whatever
namespace was baked into open-design-config.json at install time,
ignoring the namespace advertised in the .desktop file.

Practical effect: a .desktop launcher created for namespace "foo"
could end up running as the namespace baked into the AppImage's
shipped config (typically "default"), so installs created across
multiple namespaces could collide silently from menu launches. CLI
launches via `tools-pack linux start` were unaffected because they
pass the namespace through createSidecarLaunchEnv which targets the
correct env var.

Switch the template to OD_PACKAGED_NAMESPACE. Update the existing
renderDesktopTemplate test fixture/expectation, and add a regression
test that asserts the Exec= line uses OD_PACKAGED_NAMESPACE and never
the wrong OD_NAMESPACE name.

Resolves a P1 review finding from mrcfps/Looper on PR #369.

* fix(tools-pack): gate linux uninstall + cleanup on stop status

uninstallPackedLinuxApp called stopPackedLinuxApp first, then deleted
the AppImage / .desktop entry / icon unconditionally. cleanupPackedLinux
Namespace did the same with the output and runtime namespace roots.
Both ignored stop.status -- so when stop returned "partial" (some
processes survived SIGTERM->SIGKILL) or "unmanaged" (the running PID
failed marker validation), uninstall would yank the install files out
from under a still-running packaged app, breaking handles to the
mounted/extracted AppImage contents and leaving an orphan with stale
SQLite WAL files / log handles / IPC sockets.

Extract a small `isSafeToRemoveInstallFiles(stop)` helper that returns
true only for "stopped" or "not-running". Both uninstall and cleanup
short-circuit when it returns false:

  - uninstall reports "skipped-process-running" for each removal slot
and "skipped" for the post-install hooks. Existing "ok" / "already-
removed" / "ok"|"missing"|"failed" paths are unchanged.
  - cleanup leaves both removed* booleans false and adds a new
`skipped: boolean` field set to true. Old consumers that only read
the booleans see the same "nothing was removed" signal they would
have seen for an already-clean namespace; new consumers can
distinguish "nothing to remove" from "refused to remove."

LinuxUninstallResult.removed.{appImage,desktop,icon} now also accepts
"skipped-process-running"; LinuxUninstallResult.postUninstall.* now
also accepts "skipped". LinuxCleanupResult gains the `skipped` field.
Workspace typecheck clean -- the only consumer is the CLI's printJson,
which doesn't constrain the wire shape.
